What is the role of the intranet in the age of AI? Why would users spend time browsing pages when they can get the answer they need in seconds simply by asking a question? In this comprehensive article, we explore why a well-structured intranet is becoming an increasingly important source of information for both people and AI. We examine how information quality, content ownership, lifecycle management, navigation, and the ability to make information discoverable all determine how much value an organization can gain from AI.
Over the past couple of years, I have taken part in an increasing number of discussions about the impact of generative AI on intranets. These conversations are often driven by the same assumption: if users can ask Copilot or an AI agent anything, does anyone still need an intranet?
The assumption is understandable. If all information can be accessed effortlessly through conversation, traditional navigation, content structures, and homepages may at first glance seem outdated.
My view, however, is the opposite: AI does not diminish the importance of a well-structured and curated intranet, it increases it. At the same time, it further reinforces the perspective from which intranets have been worth examining for years already. This is not primarily a technological discussion. At its core are:
information quality
content ownership
shared operating models
the ability to maintain a reliable, shared, and structured body of knowledge
AI brings the importance of these issues into sharper focus, making them increasingly difficult to ignore.
AI initiatives are still often viewed primarily through the lens of tools. The discussion tends to revolve around agents, licenses, use cases, and new capabilities. Yet one fundamental question, on which all AI solutions ultimately depend, sometimes receives far less attention: where does the information come from, and how reliable is it?
It is precisely this question that brings the intranet back into the spotlight. Not merely as a communications channel or an internal website, but as the organization’s shared, curated source of information, providing the foundation on which AI-generated answers are built.

Organizations have learned to live with compromises in information management. Guidelines exist in multiple locations, some content is outdated, and no one is entirely certain which version is currently valid. While this causes frustration and wastes time, the problems often remain manageable. Employees ask a colleague, call an expert, or spend a little extra time verifying the accuracy of the information.
Generative AI changes the situation. When a user asks AI for instructions or guidance, the system attempts to draw upon all the information available to it. If there are multiple conflicting sources on the same topic, the AI encounters them all. If outdated information has not been removed from use or properly archived, it may be used in generating a response.
AI does not create information management problems, but it makes them visible. Many organizations only become aware of the true state of their knowledge assets when they realize that AI-generated responses can no longer be fully trusted.
At the same time, the importance of communications, content ownership, and information lifecycle management processes becomes more pronounced. When information is curated, up to date, and clearly owned, AI responses can also be trusted. When this is not the case, the problem cannot be solved with a new user interface.
In many organizations, the intranet is still viewed primarily as an internal communications tool, a place for news, guidelines, and links to workplace tools. While this perspective is not wrong, it is too narrow in the age of AI. The intranet is increasingly reinforcing its position as the organization's trusted source of shared, official, accurate, and up-to-date information. It brings together operating models, common practices, processes, decisions, and guidelines. At the same time, it becomes the data foundation that both people and AI rely on in their daily work.
This also changes the way content is designed. Previously, it was enough for content to be understandable to people. Now, it must also be understandable to systems that search for, combine, and interpret information on behalf of users. Content structure, headings, metadata, and ownership all play a more significant role than before.
In the future, content will not be written solely for human readers, but also for search engines, agents, and AI. This does not mean writing in a mechanical or overly technical way. On the contrary, it calls for even more thoughtful content creation. When information is clear, structured, and tied to its context, it becomes easier to use regardless of whether an employee encounters it on the intranet homepage or through an AI-generated response.
This is precisely where the human role becomes more important. AI can assist in creating and utilizing content, but it does not decide which information is important for the organization, which content is official, or which perspective is the right one. These remain human decisions. That is why the work of communications professionals, content owners, and information management specialists is becoming increasingly strategic.

At the beginning of any intranet implementation or redesign project, every organization should have a clear understanding of what belongs in the intranet, what does not, who is responsible for each content area, and how content lifecycle management is handled. I often refer to this as the playbook.
The playbook that guides intranet planning can range in scope from internal communications and information management to a broader framework for modern work. Its purpose is to define shared ways of working:
Where are official guidelines published?
When should content be updated?
When should it be retired?
Who owns the content and is responsible for keeping it up to date?
These questions rarely attract the same attention as the latest AI features, but their impact is far greater. An organization with clear ownership structures, an effective governance model, and a well-managed content lifecycle will gain significantly more value from AI than one that has access to every new feature but lacks shared rules and practices.
The direction of technological development supports this way of thinking. Microsoft continues to introduce new ways to help AI understand which content sources are trustworthy and which are especially important from the organization’s perspective. In the early stages, however, this information still comes from people. For example, later this fall, organizations will manually select which sites should be designated as trusted organizational knowledge sources for Copilot. Behind these developments lies the same fundamental principle: before a system can identify trustworthy information, the organization itself must first know what its official source of truth is.
Another common assumption is that AI will make intranet navigation unnecessary. Instead of browsing content or finding information through structured pathways, users would simply ask AI for everything. However, current research on how people seek information and how we understand and organize complex topics strongly supports the value of navigation that provides visual grouping and context.
AI works exceptionally well when users know exactly what they are looking for. If the goal is to find travel expense guidelines, a procurement process description, or specific documentation, a conversational interface can be far more efficient than traditional navigation.
However, not all information needs are like this. Often, people need more than a single piece of information. They also need to understand how it fits into a broader context, who is responsible for it, and what related topics exist alongside it within the same branch of the information architecture.
This is where the value of a well-designed intranet becomes particularly evident. An intranet is not just a place where information can be found. It is also where employees can see the bigger picture, understand context, and gain a much broader understanding of how the organization operates than they could through isolated questions alone.

Beyond providing hierarchy and structure, one of the intranet’s most important roles has always been making information visible. Often, the most valuable discoveries happen without actively searching for them.
A significant share of internal communication and knowledge sharing within organizations is based on people encountering information they were not specifically looking for. A new strategy, a current project, an employee benefit, a safety practice, or a business change may not be topics that users know to ask about. Yet they may be highly relevant to their work.
An employee notices a news article on the homepage about a development initiative they had not heard about before. They discover a new service that makes their work easier. They come across a problem solved by another team that resembles one they are facing themselves. In these situations, the value lies not in information retrieval, but in information discovery.
This kind of purposeful exposure to information remains one of the intranet’s key functions. AI can answer questions extremely effectively, but it does not automatically surface things that users do not know to ask for.
For this reason, I do not believe the future is a choice between navigation and AI, any more than search interfaces once replaced landing pages and navigation entirely. I firmly believe that the best digital workplaces will make use of both. AI helps employees find answers quickly when what they need is clear. The intranet builds shared understanding, provides context, and helps people make sense of what is happening around them.

In the years ahead, the same content will increasingly be accessed from two different directions. Some users will reach it through the intranet’s navigation and structure. Others will arrive through AI-driven experiences without ever seeing the site architecture, homepage, or related content.
This creates a new requirement for content creation as well: every key content area should function as a self-contained unit of knowledge. Regardless of how users arrive at the content, they should be able to understand:
what the content is about,
who it is intended for,
who is responsible for it, and
where to find additional information, regardless of how they came across the content.
Ultimately, however, this is not about technology. It is about trust. Organizations need a shared place where information is maintained and where its accuracy can be relied upon. The more AI is used, the more important the quality of that shared knowledge becomes.
That is why I do not believe AI will reduce the importance of the intranet. Quite the opposite. It will make the intranet the organization’s most important source of information: the place from which AI itself learns what is considered true within the organization. The most important characteristic of a successful intranet will not be its technology, but high-quality, up-to-date, and carefully curated content maintained by people.
